Wie Marken durch Neukodierung wachsen. How brands grow through recoding.
A toy company sells flowers to adults, a tool maker sells readiness at a monthly rate. Recoding changes what an offer is bought as. Growth follows where the new reading already exists in the market and the offer delivers it.
Among the LEGO Group’s best-selling themes in the first half of 2026 were flowers. Bouquets, bonsai trees, a hibiscus bloom made of bricks, meant for adults who want to switch off and then put the result on a shelf or give it away. In August the group reported revenue up 21 percent, outpacing a toy market that was itself growing. How much of that the flowers contributed, LEGO does not disclose.
More interesting than the figure is where the buyers came from. Adults were buying LEGO for themselves long before the company took them seriously as customers in their own right. In early 2021 Tormod Askildsen, who looks after adult fans at LEGO, said that five years earlier the company had still put their share at five percent. By then, 20 percent of sales went to adults buying for themselves. In 2020 came the first sets with an 18+ age mark and the line “Adults welcome”, and at the start of 2021 the first flowers. The brick has stayed the same. What changed is what it is bought as: a break, a piece of décor, a gift.
That is what I mean by recoding: an offer acquires a second meaning, and with it comes a change in who buys it, when it is bought and what its value is measured against. Codes are the signals people use to read what they are dealing with. Form, packaging, price, the place where something is sold, the people who already use it. Shift those signals and you shift the pigeonhole an offer falls into.
In 2001, Page Moreau, Arthur Markman and Donald Lehmann showed in the Journal of Consumer Research how much depends on that pigeonhole. They presented participants with what was then a new digital camera and varied which familiar category came into play first: film camera or computer accessory. The first plausible label shaped how people classified the device, what they expected of it and how much they wanted it. A category is an instruction for comparison. It decides what an offer is held up against, and by which yardstick. In the toy aisle a flower set stands next to racing cars and spaceships. As a gift it stands next to a florist’s bouquet that wilts within a week.
Eine Kategorie ist eine Vergleichsanweisung.A category is an instruction for comparison.
That is why I always look at the category when I go into a company on brand strategy: the competition in it, and how differentiation is possible there at all. The category a company currently sits in is not always the one in which it can best stand apart. In that case, a twist in how the category is perceived is often worth the investment. The brand can position itself quite differently and gains far more options. That requires the move to be possible and to make sense. Where both hold, a huge lever emerges.
Alex M. H. Smith explains why this matters more right now, in an essay from July: how do we win when everyone is the same? His diagnosis: features, benefits and positioning are losing their force because technology levels differences ever faster. His answer: move competition one level up, to the norms and assumptions by which an industry works. Smith does not talk about recoding; the term is mine. His example fits it all the same: Trader Joe’s, he writes, questioned the norms of an existing category in a way that made the new form of value incompatible with its competitors’ business models. That, he argues, is where its protection lies. The second half of the sentence is the one that matters.
Birkenstock shows how long this can take, and what has to stay. The first footbed sandal went on sale in 1963, built on the idea of healthy footwear. According to its own chronicle, the fashion world discovered the brand in 1983. The Paris creative studio 1774, set up for the brand’s own designs and for collaborations with Dior, Valentino and Manolo Blahnik, opened in 2019. In that chronicle, 36 years pass between discovery and delivery. The company keeps growing, by 13 percent in the third quarter of fiscal 2026. The health origin has stayed. It is what makes the fashion reading credible: a shoe that first wanted to be healthy never had to please, and that is exactly what makes it desirable.
Wer eine Kategorie aufschließt, schließt sie für alle auf.Rügenwalder Mühle moved the core of its brand one level up. The company has made sausage since 1834, and since 2014 products without meat as well, starting with vegetarian meatballs and Schinken Spicker cold cuts, advertised in 2019 under the line “the new appetite for meat from plants”. The formula keeps everything familiar and swaps only the material. What customers trust the brand to deliver is taste, bite, the familiar supper. In 2021 Rügenwalder sold more vegan and vegetarian products than meat and sausage products over a full year for the first time, and its veggie business grew markedly faster than the market. For the first quarter of 2026 the company reports volume up 8.5 percent, in a market for chilled meat alternatives that grew by around 11 percent. Whoever unlocks a category unlocks it for everyone.
Anyone who has been thinking of consumer goods so far will find the clearest case on the construction site. In 2001 Hilti’s Swiss market organisation launched a model in which construction firms obtain their tools for three to five years at a fixed monthly rate, with repair, maintenance, loan tools and theft cover. Hilti today calls it “more than tool leasing”. The comparison moves from the price of a hammer drill to what a tool costs when it fails on site, and what it costs to administer a whole fleet. This promise can only be kept with workshops, logistics and replacement tools. The idea fits into one sentence; the offer needs an operation behind it. That is Smith’s incompatibility, translated to the construction site: whoever only sells tools cannot make this promise without rebuilding their business.
The best-known examples of recoded categories come from the drinks aisle. I consider them trickier templates than their fame suggests. Liquid Death sells water in cans with the imagery of a metal band and reached 263 million dollars in retail sales in 2023, scanned at the till. It pulled out of the UK again after less than two years, pointing out that it now produces only in the US; industry observers put it down to the imagery instead. From the outside the two cannot be separated, but it is a reminder that codes are local. Oatly, repositioned in 2012, took oat drink out of the substitute corner via baristas in independent cafés; issue 03 described this from the challenger’s side. The meaning has shifted, but the arithmetic is slower to follow: in 2025 Oatly closed its first full year with positive adjusted EBITDA and still posted a net loss of 152.8 million dollars.
Put the cases side by side and it is striking how often the new reading came from outside. Adults bought LEGO for themselves before LEGO made them welcome. Fashion discovered Birkenstock decades before Birkenstock opened a studio in Paris. At the vacuum-flask brand Stanley, the Quencher tumbler was not a priority in 2019; the sales figures did not justify it. The three founders of the shopping site The Buy Guide ordered 5,000 units anyway, paid for with everything in their business account plus some of their own money. After about four days they were gone. In 2020 Stanley hired a president who had turned rubber clogs into a fashion item at Crocs. He made the founders partners and built the business around colours, collaborations and limited editions, for a group of buyers the brand had barely catered to in its first hundred years: women. Revenue was 73 million dollars in 2019 and around 750 million in 2023.
The recodings that worked here were found, not invented. The new reading was in the market before it was in the offer. The company’s work starts after that: it has to take seriously a reading that comes from a minority, and deliver it so that it holds for the majority.
Whether a new reading turns into growth comes down to a few things you can count. It can bring new customers, like the adults at LEGO. It can open new occasions and with them new market, like a flower set bought as a gift. It can shift what buyers consider a fair price, as with Birkenstock and its collaborations with luxury houses, broaden the range as at Rügenwalder, or change the business model as at Hilti. Not every new reading creates additional business. It can also merely reshuffle purchases from one variant to another and pay for its own launch with nothing left on the bottom line. The test is therefore a commercial one: real first-time buyers, additional purchase occasions, realised net price, revenue after cannibalisation and, for service offers, renewals and churn.
This search is part of what I sell. That is why the most important part of the method is here, free of charge. It starts with two lists. The first holds the offers you are compared with today. The second holds the outliers: customers who use your product the wrong way, buyers with a purpose nobody advertises, retailers who sell it better on a different shelf. Then come the questions rarely asked in strategy meetings. What is our offer bought as when we are not standing next to it? Which familiar trait makes the other reading credible? And what would we actually have to change in range, price, sales or service for it to hold? The last question is the expensive one. It decides whether an observation becomes a business or a campaign.
Kodieren kann die Marke. Einlösen muss das Unternehmen.A brand can recode. Only a company can deliver.
Recoding changes what an offer is bought as; growth follows when a company takes a reading that already exists in the market and delivers it through its range, its sales channels or its service.
Drei Fragen, drei Antworten.Three questions, three answers.
Was bedeutet Neukodierung bei Marken? What does recoding mean for brands?
Recoding means changing the frame in which an offer is judged: what people recognise in it, whom it seems relevant for, in which situations it is considered and what its value is measured against. Codes are the learned signals buyers use to place an offer, such as form, packaging, price, point of sale and typical users. A rebrand changes the appearance and can express a recoding, but does not prove one. Category creation builds a new market; recoding works with an offer that already exists. The term is a working definition. Innovation research has described the mechanism as innovation of meaning since at least Roberto Verganti in 2008.
Welche Beispiele für erfolgreiche Neukodierung gibt es?What are examples of successful recoding?
With Botanicals, LEGO sells bricks as a break, as décor and as a gift for adults; the line was among its best-selling themes in the first half of 2026. Birkenstock turned a health sandal into a fashion item over decades while keeping its orthopaedic origin. Rügenwalder Mühle decoupled its expertise from meat and in 2021 sold more vegetarian and vegan products than meat and sausage products over a full year for the first time. Since 2001 Hilti has offered tools as a managed fleet at a fixed monthly rate, with repair, maintenance and theft cover. With the Wii, Nintendo opened video games to people who had not seen themselves as gamers: 101.63 million consoles sold, against 21.74 million for its predecessor, the GameCube. What all of them share is that product, sales or service changed along with the meaning.
How does a company find a new reading for its offer?
By looking in two places. The first is the category: which offers you are compared with today, and where differentiation is still possible within it. The second is the deviations in your own market: customers who use the product differently than intended, buyers outside the target group, retailers or partners who sell it better in a different context. These become testable hypotheses. What is the offer bought as today? Whom does that framing exclude? Which existing capability would be worth more in a different context? Which familiar brand signals make the extension credible? What would have to change in product, sales, price or operations? And how would you recognise that additional profitable business is emerging? Reliable answers come from real first-time buyers, additional purchase occasions, realised net price and revenue after cannibalisation. Reach only shows that the new reading was seen.
