Why does marketing still find it so hard to prove its impact?

Underneath the word performance sit three questions: what happened, how much of it was down to us, and what is left of it? Marketing answers the first superbly and the third almost never. That has less to do with measurement than with the fact that nobody said in advance what was supposed to change.

Drei.Web analytics, attribution models, every campaign tracked down to the individual ad, all of it pulled into a Power BI dashboard that refreshes every morning. In many companies the instrumentation is impeccable, and in effect it is watching revenue stagnate. Three percent of CMOs can explain more than half of their marketing spend through ROI measurement. Three.

Vier Jahre schärferes Tracking, zwei Zehntel Bewegung. The industry knows its answer and has been giving it for years: measure better. In the latest CMO Survey, 86.3 percent of marketing leaders name stronger performance tracking as a way to demonstrate their value internally. More often than any other answer. In the same survey, the partnership with finance on building a business case for marketing spend sits at 4.5 out of 7. Four years ago it was 4.3. Four years of sharper tracking, two tenths of movement.

Was ist passiert? Was davon ist wegen uns passiert? When a tool has been sharpened for four years and still cuts nothing, it is the wrong tool. Underneath the word performance sit three different questions, and in the report they look the same. What happened? How much of it happened because of us? And what is left of it once every cost is deducted? Marketing answers the first superbly today. The second rarely. The third almost never.

The first question is the one that gets celebrated. More clicks, more reach, more engagement, and somebody raps the table in approval. Not one of those numbers has ever sold a single product. That is no reproach to the people who produce them. The numbers are real, they are cleanly measured, and they say something about the work. They just say nothing about the business.

The second question is where everything is decided, and it has a design flaw. To answer it you would need the same company, the same week, the same customers, once with the activity and once without. That second world never happened. It therefore appears in no system, and no dashboard on earth can display it. It can only be estimated, through an experiment or a model, and every estimate carries error bars. As a reminder of how big the gap is: revenue that is flat and would have fallen without the marketing is a success that no before-and-after comparison will ever reveal.

Dieselben Daten. Zwei Methoden. Ein Vorzeichenwechsel.eBay once worked out how far apart the two can be. The company switched off its search ads in part of the US for two months and compared regions. Analyse the data the way most reports do, as a relationship between ad spend and revenue, and you get a return of more than 4,100 percent. Analyse the experiment, and you get minus 63 percent. The same data. Two methods. A change of sign.

That was 2012, and the age is part of the story. Findings of this quality are rare, because they require either the budget of a large corporation or the data access of a platform. That the industry is still discussing a fourteen-year-old experiment is itself a finding. Accordingly, the largest recent study comes from the inside: 663 advertising experiments at Facebook, analysed with more than 5,000 features per user. Recalculate the same campaigns without the experiment, using the best statistical methods available, and the results overstate the actual effect by a factor of three to thirteen. With data no advertiser ever gets to see.

The mechanism behind it does not age, and it is the most awkward part of the whole subject: the better the targeting, the harder the proof. Advertising deliberately seeks out people who are likely to buy. When they then buy, there is no way to tell from the outside whether the advertising persuaded them or merely found intent that was already there. Predicting who will buy and proving whom you moved to buy are two different professions. The software for them only looks the same.

You can see how deep this runs in the numbers used to advertise better marketing. In June 2025 Bain surveyed 1,200 marketing leaders and reported that the leading companies grow six times faster at the median while spending only 1.5 times as much on marketing. In the same sentence, that becomes a marketing ROI four times as high. It is not one. It is the gap between two groups of companies, and it says nothing about which way cause and effect run. Companies that grow fast can afford more marketing. When even the case for good marketing skips the second question, the quarterly report is no great surprise.

That leaves the third question, and it is the one that counts in the boardroom. An illustrative calculation: 100,000 euros of media, 500,000 euros of attributed revenue, a ROAS of 5.0. Assume 150,000 euros of that is genuinely incremental. At a 40 percent contribution margin, 60,000 euros remain, which after media cost is minus 40,000. Creative is not in there yet, nor are discounts and returns. The dashboard did the maths correctly. The company lost money.

Dieselbe Marke selbst aufgebaut steht nirgends. Then there is the moment of reckoning. A UK analysis of 141 brands puts advertising’s profit contribution within thirteen weeks at 1.87 pounds per pound invested. Calculated across two years it is 4.11. The same investment, two answers, and the difference is purely the moment at which someone stops counting. Incidentally, there is no account where the remainder waits in the meantime: accounting rules explicitly prohibit recognising an internally built brand as an asset, and treat advertising as an expense booked when incurred. A brand you buy sits on the balance sheet. The same brand built in-house sits nowhere.

You can treat all of this as a methods problem and wait for better tools. That still leaves the question of what the pressure to prove does to what gets done in the first place. When profits fall short, marketing is cut more often than any other category of cost; in the current survey, 45.4 percent of the time. As far back as 2003, 80 percent of 401 finance executives surveyed said they would cut spending on research, advertising and maintenance to hit an earnings target. Both are self-reports. Neither survey shows how a cut actually comes about. Still, it is no bold assumption that an activity whose effect can be shown is easier to defend than one that has to be taken on trust. That explains the choice. It does not justify it.

You cannot prove after the fact what you never claimed beforehand.

Der teuerste Satz im Marketing lautet: „Das sehen wir dann in den Zahlen.“All of these reasons are real. The most important one is none of them. In most companies, proof is demanded after the fact for an economic change that was never named beforehand. There was a budget, a channel plan, a campaign objective. There was no sentence about which constraint should shift, which customer behaviour would have to change for that, how an incremental effect would be recognised, when it was expected and what it was allowed to cost. The reporting is then supposed to evidence a connection that was never settled strategically. The most expensive sentence in marketing is: “We’ll see that in the numbers.”

Marketing never produces that outcome alone. The offering, the price, availability and sales all have a say, and in the CMO Outlook 2026 only 44 percent of the marketing leaders surveyed describe their function as operating with a high degree of autonomy. The translation into business value remains marketing’s own obligation all the same. Finance should not have to dig the relevance out of a channel report. Whoever owns a budget owes it unprompted, and talking about campaign metrics has not been enough for that in years.

This cuts both ways, and that is the uncomfortable half. “It works long-term” is not proof either. It is the industry’s most convenient excuse. Anyone using it without having written down a testable expectation beforehand is using it as an alibi. A long bet is legitimate. An open-ended one is a blank cheque.

That I sell precisely this kind of upfront clarification is something you may discount while reading. What remains is an argument that has nothing to do with the provider. Proof is not an analysis. It is a bet that was written down in advance.

None of this needs new software, only a different order. The sentence comes before the money, and only then do you choose the method that fits it, rather than the method that is already running. A holdout, a geo experiment, a mix model, customer research: each has its scope and its limits, and both belong in the record. Contempt for attribution is out of place here, because modern methods have long worked with comparison worlds and can be trained on experimental data. They simply answer the first question, not the third.

Messen kann man hinterher. Behaupten muss man vorher.Measuring can be done afterwards. Claiming has to be done first.

Marketing shows precisely what happened but rarely proves what would not have happened without it, or what is left of that after costs, because nobody set out before the investment which economic change it was supposed to produce.

Kurz nachgehaktQuick follow-ups

Drei Fragen, drei Antworten.Three questions, three answers.

How do you prove the effect of marketing?

By approximating the comparison world. Proof of effect answers what would have happened without the activity, and that world cannot be observed. It has to be estimated through a method: a randomised holdout, a geo experiment, a quasi-experimental comparison or a marketing mix model. A dashboard does not do this, because it displays what was observed rather than estimating what failed to happen. Then comes the economic calculation: incremental contribution margin against incremental cost.

What is the difference between attribution and incrementality?

Attribution divides an outcome that has already occurred across observed touchpoints, according to a chosen rule. Incrementality estimates how much of it would not have occurred without the activity. The gap can flip the sign: in the eBay field experiment, the same data analysed conventionally gave a return of more than 4,100 percent, and analysed as an experiment, minus 63 percent. That does not make attribution worthless. It is a management tool, not proof.

Why is a good ROAS no proof of profitability?

Because it measures attributed revenue, not incremental profit. An illustrative calculation: 100,000 euros of media, 500,000 euros of attributed net revenue, a ROAS of 5.0. If 150,000 euros of that is genuinely incremental and the contribution margin is 40 percent, 60,000 euros remain, which after media cost is minus 40,000 euros. Creative, discounts, returns and cannibalisation are not yet in there. The dashboard’s arithmetic is right; its economic conclusion is not.

Three field experiments at eBay in 2012. The geo experiment on non-branded terms ran for 60 days across 68 of 210 advertising regions; the experimental return is minus 63 percent with a confidence interval of minus 124 to minus 3 percent, while a conventional regression on the same data gives more than 4,100 percent. That 4,100 percent is not a figure from an attribution product but a comparison calculation by the authors. What is measured is the short-term effect on revenue, not contribution margin, for a very well-known brand; the finding is explicitly not transferable to small or new advertisers.

Ein Ausmaß der Verzerrung nennt sie nicht. Anbieterdokumentation, keine unabhängige Prüfung.Google, Meridian methodology documentation, continuously maintained, publicly available since January 2025. Source for the point that mix models can be calibrated with experiment results. The same documentation notes that high predictive accuracy is compatible with wrong ROI estimates, and treats branded query volume as a confounder for search ads: include it in the model and you understate brand advertising, leave it out and you overstate the downstream channels. It states no magnitude for the bias. Vendor documentation, not an independent review.
Anbieterdokumentation.Google Analytics, documentation on data-driven attribution. Source for the fact that modern attribution works with counterfactual models. Vendor documentation.
