Exploration oder Judgment? Wachstum braucht beides.Exploration or judgement? Growth needs both.
The agency world is arguing over whether humans are needed alongside AI as explorers or as judges. Whoever is accountable for growth needs both, as one loop. AI makes possibilities cheap; what becomes scarce is the step that turns a possibility into a bet.
Sie arbeiteten mit ChatGPT.Nine participants in an experiment independently gave their toy the same name: Build-a-Breeze Castle. The task was to make a toy out of a fan and a brick, and the nine had one thing in common. They were working with ChatGPT.
The original study had shown that ChatGPT makes the individual idea more creative on average. A re-analysis by researchers at the Wharton School, published in Nature Human Behaviour in 2025, shows what gets lost along the way: among the ideas produced with ChatGPT, 94 percent shared overlapping concepts, while in the group without any aid every idea was different. For a toy, that is an anecdote. For a company using AI to look for its next business, it is a finding with a price tag.
The agency world is currently debating the question behind it: what remains of the human when the machine supplies the ideas? In August, the British creative organisation D&AD analysed the views of 197 creative leaders and came down on the side of judgement. The most successful agencies, it says, now charge for the decision and the IP rather than the delivery.
Sebastian Wolf, a professor at the Hochschule der Medien in Stuttgart, considers that a misunderstanding. Many, he writes, see the agency’s future in judgement, in evaluating and selecting, and D&AD calls this model the Judgment Agency. Yet AI is getting better and better at comparing variants, testing results and picking the solution most likely to work best. The decisive human contribution lies one step earlier, with questions nobody had thought of before. He calls the agency that sells this the Exploration Agency. The future, he says, belongs to it.
Both sides answer the same question, and Wolf asks it himself at the end: what will creative people still be paid for in future? For agencies, that is the right question. His reasoning is revealing. Creative processes, he writes with reference to the Double Diamond, consist of two movements: opening up possibilities and narrowing them down. And the sorting out, he adds, can also be done by the client, market research and the consumer. The half he takes off the agency’s plate therefore goes to the machine and to the client. That is the side of the table I work on, and there I notice that companies expect both and demand both. How a provider specialises is its own business. Whether the path from possibility to decision is complete is the company’s.
From where I sit, exploration and judgement are not camps. They are two halves of one loop. Good exploration changes what can be decided in the first place. Good judgement determines which uncertainty deserves the next round of exploration. Exploring without deciding is familiar to anyone who has left an offsite with a long list and had the same discussion three months later. Deciding without exploring is business as usual: you choose between the options on the table and overlook the ones nobody is championing.
Both words are usually thought of too narrowly. Exploration means finding new problems, customers, perspectives and business opportunities. Variants of the same thought do not count, and those are exactly what AI supplies most easily. In the Wharton re-analysis, ideas generated with ChatGPT were significantly less diverse in 37 out of 45 comparisons. Anyone who measures exploration by the number of proposals is therefore measuring the wrong thing. A hundred ideas can contain fewer directions than ten.
With judgement, the shorthand has bigger consequences. There are at least three kinds. Craft judgement asks whether a draft is clear, correct and on brand. Effectiveness judgement asks which variant reaches its objective under given conditions. Business judgement asks which objective to pursue in the first place, with which offer, for which customers and at the expense of which alternative.
Wolf’s objection applies to judgement about variants, and there he is right. Kantar sells a creative evaluation that, by its own account, draws on more than 300,000 ad tests and predicts within minutes how a piece of advertising will perform. Wolf himself writes that AI is particularly strong when the objective, criteria and search space are defined. Whoever defines them is judging, just one level higher. There is no database for that business judgement. With a new market or a new pricing model, the options are not fixed, feedback takes quarters to arrive and comparable cases are rare. Being able to pick the best ad does not mean you have decided which business a company should invest in.
How the two halves work together was examined in a field experiment at Procter & Gamble, published online in Organization Science in June. 791 professionals worked on real tasks from their own business units, alone or in pairs, with AI or without. Individuals with AI reached the level of two-person teams without AI, and their proposals balanced technical and commercial perspectives more evenly. The breakdown of the process suggests a division of labour: AI mainly raised the quality of the ideas generated, while human judgement kept its value in the selection. What was measured were expert ratings of the proposals, not revenue.
Put the Wharton re-analysis next to it, and neither side of the agency debate is right on its own: AI raises quality and can narrow the range, while the human is still needed in the selection. When proposals cost next to nothing, something else becomes scarce: the step that turns a proposal into a bet, with a budget, a name next to it and a date on which it will be reviewed.
In McKinsey’s latest AI survey, eight in ten respondents say AI has improved their productivity; about half say it has helped them develop new skills and make better decisions. Thirty-seven percent attribute at least some EBIT impact to it. Enterprise-level financial impact, McKinsey notes, has not followed the same trajectory. The figures measure different things and cannot be netted against each other. But they put a test question to every leadership team: our analyses are getting faster and our options more numerous. Are they also turning into binding priorities faster?
The sheer quantity is the smaller problem. Research on choice overload is more cautious than the conference slides: a 2010 meta-analysis found a mean effect of virtually zero, with wide variance. A later one finds it where the choice set is complex, the task difficult and preferences unclear, or where people mainly want to save effort. These are studies of consumers, but the point holds beyond the supermarket shelf: many options become a problem where nobody has said in advance how to recognise a good one.
Then come the familiar brakes. The recommendation is ready, but nobody is allowed to allocate the budget. The idea is convincing, but says nothing about willingness to pay. And because the next analysis costs almost nothing, it simply gets run once more. The cheapest way to postpone a decision today is another prompt.
What couples the two halves is a rule about evidence. A fresh opportunity only has to justify a limited test at first. For a larger investment it needs stronger evidence, and for building a business the strongest. Demanding full certainty too early puts every new opportunity at a disadvantage, because only what already exists has reliable numbers. Reviewing too late means financing a hope for a long time. Without the rule, an asymmetry emerges that makes both mistakes at once: new ideas are expected to prove what they cannot yet know, and ongoing initiatives no longer have to prove anything at all.
Die Beweislast wächst mit dem Einsatz. The burden of proof grows with the stake.
A hypothetical example makes the loop tangible. A manufacturer of industrial components is expected to grow, and AI supplies five directions: internationalisation, service subscriptions, new industries, direct sales, a platform. A judgement based on historical margins lands on the core business, because only the core has a margin history. Pure exploration supplies five more directions the following week. The coupled path first asks which unsolved customer problem might sit behind the service subscription. Conversations with customers and sales narrow it down, a first calculation shows under which assumptions the offer pays off, and a limited pilot tests willingness to pay and support effort. Only then is a decision made on the build-out. The first judgement is therefore: this uncertainty deserves the next test. The judgement on the business model comes later, and it comes with numbers.
The first objection is that the real bottleneck is execution. That may be true. Depending on the company, things stall in the search, the review, the decision rights or the execution, and the diagnosis has to come before the choice of remedy. The second is that AI will take over deciding as well. For many clearly bounded decisions, that is already true today. Objectives, limits and authority still have to be set by the company itself, and the consequences are borne by someone who is still in the room at the next quarterly review.
The third objection is aimed at me. I sell judgement, and you could dismiss the word as the self-serving claim of experienced consultants protecting their fees. As long as judgement is sold as a personal trait, the objection stands. Experience alone justifies nothing. A judgement worth its fee discloses its criteria, names what it does not know and writes down in advance how you will recognise that it was wrong.
For the next leadership meeting, one question is therefore enough: which decision did the last analysis actually make possible, and what happened afterwards? Anyone with a short answer has mastered the switch. Anyone with a long one is still collecting.
Exploration macht den Raum größer. Judgment macht ihn bezahlbar.Exploration makes the space bigger. Judgement makes it affordable.
Growth happens where companies run exploring and judging as one loop: AI makes possibilities cheap, and every opportunity has to deliver as much evidence as its next stake requires.
Drei Fragen, drei Antworten.Three questions, three answers.
What is the difference between exploration and judgement?
Exploration widens the space of possibilities: new problems, customers, perspectives and business models. Variants of the same thought do not count. Judgement combines criteria, context, uncertainty and trade-offs into a reasoned view of what a possibility deserves next: a test, an investment or termination. Nothing is decided until it has a budget, an owner and a review date. The two are connected, because exploration changes what can be decided, and judgement determines which uncertainty deserves further exploration.
Kann KI Exploration und Judgment übernehmen? Can AI take over exploration and judgement?
In part, and on both sides. In the field experiment at Procter & Gamble, individuals with AI reached the level of two-person teams without AI; according to the authors’ analysis, AI mainly raised the quality of the ideas, while human judgement kept its value in the selection. Models now evaluate as well, for instance ads against large test databases. Two limits remain. Ideas generated with AI can resemble each other more than their number suggests, and business judgement about objective, offer and alternative rarely has comparable cases. Objectives, limits and authority are set by the company, and responsibility for the consequences stays there too.
How can you tell whether a company switches well between exploring and deciding?
I propose four indicators: the time from a clearly framed growth question to an agreed next step, the number of initiatives open at the same time without being ready for a decision, the share of agreed initiatives with a budget, an owner and a review date, and the cost of resolving a decisive uncertainty. The number of ideas is not one of them. In the end, what counts is what remains after execution, such as additional contribution margin or profitable new customers. How to record that expectation in advance so that it can be checked afterwards is described in issue 06.
